AI enters the medical practice — not always through the price list
How Odyssey redefined Weda's positioning, offer architecture and pricing policy as AI moved into the product.
CONTEXT
A pricing policy unchanged for nearly a decade, challenged by AI.
Weda, a Vidal Group subsidiary — France's leading provider of medical information — builds practice-management software for physicians and coordinated-care organisations. As AI moved into the product, across administrative, consultation and prescription workflows, it challenged both the offer architecture and a pricing policy that had held for close to ten years. In early 2026, Weda's leadership engaged Odyssey to define a differentiated positioning, an offer architecture and a pricing policy for this new landscape.
APPROACH
Pricing anchored in delivered value — three parallel workstreams.
01 — Competitive assessment
Thirteen vendors on the French market mapped across the full value chain — value proposition, functional breadth and depth, offer architecture, pricing and total cost to the practitioner, and sources of differentiation — with a transversal read of AI integration, in the product and in the price alike.
02 — Voice of the Customer
More than 500 responses to a quantitative survey, complemented by some thirty qualitative interviews — half of them with practitioners. The objective was not to gauge appetite for AI, but willingness to pay: for which use cases, and for which benefits.
03 — Positioning, offer and pricing
Differentiation addressed ahead of price: a distinctive positioning and strategic narrative first, then offer tiers restructured around the value effectively delivered, and the price list sequenced against the product roadmap under an evolutionary logic — advancing at the pace of delivery, not of intent.
THE READING
What the work surfaced.
The status quo is structural
Price revisions stay marginal under the risk of attrition; AI has not moved that baseline yet.
AI is still experimental
Several categories of AI components are emerging, none dominant; compliance and security absorb most of the technical effort.
A new competitive dynamic
New entrants arrive through the lower segment — low cost and a superior experience — but fall short of the compliance larger organisations require. Small and mid-sized practices become contestable; organised care structures stay with established vendors.
Time, not expertise
The market monetises operational efficiency and practitioner time; clinical value stays absent from offers while established demand is still missing.
The offer before the price
AI's impact reads not in price levels but in how components are allocated across tiers — what is included, what justifies an upgrade, what stays optional. Value is monetised through customer migration across tiers, not through subscription increases.
“Odyssey conducted a thorough analysis of our market — and of our competitors' AI adoption in particular — and captured the Voice of the Customer through a comprehensive program grounded in rigorous methodology. Odyssey delivered concrete recommendations to redesign our offer structure and revise our pricing.”
